Or, why your organisation's AI rollout might be making your people worse at thinking.


There's a problem emerging in organisations that have gone all-in on AI assistants. It's not a technical problem. It's not a data problem. It's a cognitive one.

People are increasingly outsourcing their reasoning to AI — not strategically, not deliberately, but reflexively. They receive an AI-generated answer and adopt it without interrogation. This isn't cognitive offloading (using a calculator to avoid mental arithmetic). It's cognitive surrender: the uncritical abdication of judgment to an external system.

This isn't a character flaw. It's architecture. And it has consequences.


The Tri-System Model of Cognition

For decades, behavioural science operated with a two-system model of human thinking:

  • System 1 — Fast, intuitive, automatic. The gut feeling that fires before you've consciously registered a problem.
  • System 2 — Slow, deliberative, analytical. The structured reasoning you apply to hard problems.

Dual-process theory explains everything from why we fall for fake news to why investors make panic sells. It's elegant and durable.

But it's incomplete.

Today, a third system has entered the cognitive ecology — and it's not a tool sitting on your desk. It's an active participant in your reasoning.

System 3: Artificial cognition. External, automated, data-driven reasoning originating from algorithmic systems rather than the biological mind.

System 3 doesn't live in your brain. It lives in the cloud. It processes at scale and speed no human mind can match. It can preempt System 1 (offering ready answers before intuition fires), suppress System 2 (diminishing the motivation for deliberate thought), or augment both by scaffolding your reasoning in real time.

The three systems aren't sequential. They're a dynamic triad — and the locus of control shifts constantly depending on context, stakes, and individual disposition.


The Four Routes of Thinking with AI

When you encounter a problem and AI is present, one of four things happens:

Cognitive Offloading (System 2 remains active) You use AI strategically — it extends your thinking, surfaces options you'd have missed, flags contradictions in your reasoning. Your judgment is still in the loop.

Cognitive Surrender (System 3 takes over) You receive an AI answer and adopt it without verification. System 1 and System 2 are effectively bypassed. The decision is made — by the algorithm.

Deliberate Override You receive an AI answer, evaluate it against your own reasoning, and reject it. System 2 explicitly corrects System 3. This is the gold standard of human-AI collaboration.

Autopilot The stimulus never enters the brain side at all. AI generates, you execute. No internal processing occurs at any stage.

The danger isn't the technology. It's the fact that cognitive surrender feels identical to cognitive offloading from the outside. The person accepting the AI's answer may not know which route they took. And that matters enormously.


The Experiment That Should Concern Every CEO

Researchers at Wharton ran a series of controlled experiments (N=1,372 across three studies) using a standardised reasoning test. Participants solved problems either with or without access to an AI assistant.

The results were striking:

  • When AI was accurate, participant accuracy rose by 25 percentage points.
  • When AI was faulty — deliberately wrong — participant accuracy fell by 15 percentage points.
  • Participants followed AI advice on 80% of faulty trials — four out of five times the AI was wrong, they adopted the wrong answer anyway.
  • AI access increased confidence even when answers were wrong.

The signature of cognitive surrender: your accuracy becomes a mirror of the AI's accuracy. When it wins, you win. When it fails, you fail — without knowing it.

The researchers then introduced situational moderators:

  • Time pressure reduced participants' ability to catch AI errors.
  • Financial incentives and item-level feedback doubled override rates — but a large accuracy gap between correct and faulty AI trials still remained.

In other words: even motivated, informed people operating under feedback loops still exhibited significant cognitive surrender. The default, in the absence of deliberate countermeasures, is trust — not verification.


Who Surrenders Most?

Not everyone is equally susceptible. The research identified clear profiles:

Higher surrender — People with high trust in AI, lower need for cognition, and lower fluid intelligence were significantly more likely to adopt AI outputs without scrutiny.

More resistant — People with higher analytical thinking dispositions and stronger cognitive reflection skills were better at catching AI errors and maintaining independent judgment.

This has direct implications for how you deploy AI internally. High-trust, low-deliberation employees may be your most enthusiastic AI users and your most significant liability simultaneously.


What This Means for Your Organisation

The current wave of AI adoption is largely designed around System 3's outputs — faster answers, more content, better-first-draft generation. That's genuinely useful. But the efficiency gains come with a hidden tax: the degradation of the internal reasoning muscle.

If your people stop exercising System 2 because System 3 always has a ready answer, you should expect:

  • Deskilling in core analytical domains — the same pattern seen in AI-assisted radiology, where doctors' unaided diagnostic performance erodes over time.
  • Inflated confidence without corresponding competence — people who couldn't solve the problem themselves believe they understand it because an AI explained it.
  • Accountability diffusion — when the AI was wrong, who is responsible? The person who adopted the answer, or the system that generated it?

These aren't hypotheticals. They're already happening. And most organisations are measuring the upside (productivity gains) while ignoring the downside (capability atrophy).


The Opportunity: Calibrated Collaboration

The answer isn't to use less AI. It's to use it more deliberately.

The research points toward a practical framework: calibrated collaboration — not full automation, and not human-only reasoning, but a structured relationship between all three systems.

This means:

  • Explicit verification protocols for high-stakes AI outputs, particularly in unfamiliar domains.
  • Deliberate exercise of System 2 — requiring human reasoning to be articulated before AI is consulted, not after.
  • Adapting AI deployment to cognitive profile — not all roles, and not all people, should interact with AI the same way.
  • Investing in the thinking culture — the organisations that will compound their AI advantage long-term are those that treat reasoning capability as infrastructure, not a commodity.

The Core Question

The dual-process era assumed that cognition was bounded by the skull. That assumption is no longer tenable.

The triadic cognitive ecology — where intuition, deliberation, and artificial cognition coexist — is the operating environment for every organisation today.

The question isn't whether your people will use AI. They already are.

The question is whether they'll use it as a cognitive extension — building on their judgment, challenging their assumptions, sharpening their reasoning — or as a cognitive replacement — outsourcing the thinking and wearing the confidence without the competence.

That's not a technology question. That's a leadership question.
